The market, in numbers

delhi ncr startups raised $2.2 billion across 224 deals in 2025, down slightly from $2.3 billion across 252 deals the year before. it is the only one of india's three big hubs where both capital and deal count went backwards while bengaluru grew 35%.

the more useful number is what those two figures imply together. $2.2 billion across 224 deals is an average cheque under $10 million, against roughly $15 million in bengaluru. delhi ncr is a market of smaller rounds and more of them.

that is precisely the stage where a full time growth hire is the wrong first move, because the money has to buy learning before it buys headcount.

Why I know this market first hand

my own zero to one happened here. i did growth at Neuphony, the EEG neurofeedback wearable, which was featured on Shark Tank India in season two. i was doing design, social, content, video editing and organic acquisition, which is a polite way of saying everything, badly, until some of it started working.

the company is deadpooled now and the founders took the technology into a different product. that ending matters more than the television moment did. a genuinely good product with a distribution problem does not survive on being good, and watching that up close is why i do this job instead of the one i trained for.

so when i say a delhi seed team should spend on finding a channel before spending on a hire, that is not a pitch. it is the specific mistake i watched cost a company its life.

What a smaller round changes about the order of work

with a cheque under $10 million and a team of ten, you have roughly two channels worth of attempts in you before the runway conversation changes tone. so the order matters more here than anywhere else on this list.

one channel at a time, run properly. enough creative volume that a result means something, which is dozens of versions a month rather than three. reddit and community seeding run slowly, because the fast version gets accounts banned and i lost more than forty of my own finding that line. paid turned up only behind something already proven cheap.

i scaled ZuAI from 10,000 to 2 million users at a $0.02 blended CAC in that order. the order was the whole trick, not the budget.

yes, sometimes. i travel between san jose and new delhi, so for founders here the early messy sessions can happen face to face. that is the part where being in a room genuinely helps: pulling the product apart, watching real people use it, arguing about how to describe it. after that the work lives in shared accounts and written updates.

Most of our users are indian. Is that a problem?

no, it is an advantage for learning and a constraint on pricing, and those are two separate conversations. cheap indian installs let you test creative and positioning at a volume a US-only budget would not buy. what they do not tell you is what someone will pay. keep the two questions apart and india becomes the best testing ground you could ask for.
