Three things that get called the same name

a consultant looks at your app, writes a plan, and hands it over. you execute. good consultants are worth it when you have a team to execute and need the map. bad ones are a deck that ends the engagement.

an agency executes for you. a team, a project manager, an account manager who relays what you say to people you rarely meet. good agencies are worth it when you have budget, the channel already works, and you want scale. the tell is the handoff: the person who wins your business is not the person in your ad account.

an embedded operator does the work, inside your accounts, and is the same person on every call. that is what i do, and this page is honest about where the other two are better.

What changes when the app is an AI product

most app marketing agencies were built for apps with stable categories: a meditation app, a budgeting app, a game. an AI app is different in three ways that break the agency model specifically.

the brief changes weekly. the category moves monthly, a competitor with the same model ships next week, and the creative that worked in march is dead by may. an agency runs on quarterly plans and monthly reports. by the time the report says a creative is dead, it has burned a month of spend.

Five questions to ask before you hire any of them

who will be in my ad account, by name? if the answer is a role, not a person, you are buying an account manager.

show me one consumer app result with the real numbers, including what failed. anyone can show you the win. ask for the video that got 12,000 views for $2,000. if they have never had one, they have never run volume.

how many creatives a month? under 20 means they are running campaigns, not tests. AI apps need tests.

how do you report, and how often? the right answer is weekly, in writing, raw numbers. the wrong answer is a dashboard and a monthly call.

what is the exit? if a channel fails in the first sprint, what happens? the honest answer is “we tell you in writing and you keep the learnings.” the dishonest one is a six month minimum.

The red flags, from someone who has been the agency

a case study with no failures in it. every real engagement has a channel that returned nothing. the absence is the tell.

“we have a proprietary AI targeting system.” the platforms own the targeting. anyone claiming to beat meta’s algorithm with a layer on top is selling the layer.
